Title

AI Sales Automation: Cutting Lead Qualification Time from 20 Minutes to Under 2

Context

The company manages sales via Zoho CRM, with managers independently assessing lead quality and manually tracking deal status. The volume of incoming leads and pipeline deals is growing faster than manual analysis can keep up with, causing some signals—such as missed follow-ups, "cold" deals, and weak leads—to be lost.

Industry: Sales / CRM Software (B2B Sales Operations)

Problem

Solution

Three workflows have been built in n8n:

  1. AI Qualification — an agent qualifies a potential client using the BANT model (Budget, Authority, Need, Timeline) through a casual conversation.
  2. AI Analysis — an agent retrieves all leads from Zoho CRM and then accesses the conversation transcript. Its task is to analyze the dialogue based on three parameters and record them in a table (errors, client's problem, and successful pattern).
  3. AI Lead Monitoring — a weekly analysis of all leads, with a Telegram alert.

Process

1. Problem & Data Source Analysis

I started by reviewing how leads and deals moved through Zoho CRM and found that qualification depended entirely on individual managers' judgment — there was no shared standard for what made a lead "good," and as lead volume grew, this became a bottleneck. Weak leads, cold deals, and missed follow-ups were slipping through simply because no one had time to review every record manually.

2. Designing the Qualification Framework (Prompt Design)

Rather than building a generic scoring prompt, I structured the qualification around the BANT model (Budget, Authority, Need, Timeline) — a framework sales teams already trust — and designed the AI agent to gather this information through a natural, conversational flow instead of a rigid questionnaire, so leads wouldn't feel like they were filling out a form.
